What you'll learn
  • Apply the stakeholder buy-in, roadmap sequencing, reskilling, and ROI frameworks from this course to a single realistic organizational scenario
  • Produce a concrete, board-ready transformation plan and ROI case using AI tools for research and drafting support
  • Self-assess your output against the leadership judgment criteria this course has emphasized throughout — not just structural completeness

A transformation roadmap that only lists initiatives and dates is not what a skeptical board or a wary department head needs to see. They need to see that you have thought through who needs to be won over and how, what sequence actually respects organizational dependency, how the workforce will be prepared, and how success will be measured honestly — including where it might not work. This capstone asks you to produce exactly that kind of document for a realistic scenario, using AI tools to accelerate the research and drafting while keeping the strategic judgment squarely with you.

You are the newly appointed VP of Transformation at a 3,200-person regional healthcare network with twelve outpatient clinics. Two AI pilots have run in the past year: an AI-assisted clinical documentation tool in one clinic (successful, but never scaled to the other eleven) and an AI-based patient scheduling optimization tool that was quietly discontinued after staff resistance and inconsistent results. The CEO has asked you to present a twelve-month transformation plan to the executive committee, including a small number of new initiatives, a plan to finally scale the successful pilot, and a credible ROI framing the CFO will accept given the prior discontinued initiative.

Capstone Exercise

Build a Twelve-Month AI Transformation Plan for a Regional Healthcare Network

Context

The network has 3,200 employees across twelve outpatient clinics, a mixed workforce of clinicians, administrative staff, and scheduling personnel, and a CFO who is openly skeptical of further AI investment after the discontinued scheduling tool. The successful clinical documentation pilot reduced documentation time by 38% in its original clinic but has not scaled in the eleven months since. No formal executive sponsor currently owns scaling it. The CEO wants specific, credible commitments, not general enthusiasm about AI's potential.

Your Task

Use Claude or ChatGPT to help research common causes of AI pilot scaling failure in healthcare settings and to help structure and draft your plan, but the sequencing decisions, stakeholder assessment, and ROI framing must reflect your own judgment. Produce a plan with five clearly labelled sections: (1) A stakeholder map for the documentation tool's scaling effort, naming at least three stakeholder types from this course's framework and the specific objection each is likely to raise; (2) A three-horizon roadmap for the twelve-month period, sequencing the documentation tool's rollout to at least four additional clinics alongside no more than two new initiatives, with explicit dependency reasoning for the sequencing; (3) A reskilling plan using the three-tier framework, specifying which roles need which tier and how competency will be verified, not just training completion; (4) A candid analysis of what likely went wrong with the discontinued scheduling tool, using the resistance-source framework from this course, and what specifically would need to be different this time; (5) A board-ready ROI framing for the twelve-month plan that a skeptical CFO would find credible, explicitly addressing why this plan will not repeat the scheduling tool's outcome.

Your notes (optional)

Deliverable

A five-section transformation plan of 900 to 1,200 words, written for a skeptical executive committee, covering stakeholder mapping, a sequenced twelve-month roadmap, a tiered reskilling plan, an honest analysis of the prior failed initiative, and a credible ROI case — plus a short reflection paragraph identifying which parts of the plan required your own leadership judgment rather than AI-assisted drafting, and why.

Quick check

The capstone tells you not to write that the discontinued scheduling tool simply met resistance. What does it ask for in place of that phrasing?

Select one answer.

Key takeaways
  • A credible transformation plan integrates stakeholder mapping, dependency-based sequencing, tiered reskilling, and honest ROI framing — a plan that only lists initiatives and dates will not survive scrutiny from an executive committee that has already seen one initiative fail.
  • Addressing a prior failed AI initiative directly and specifically, rather than avoiding the subject, is what makes a new proposal credible to stakeholders who remember the failure — vague optimism reads as a repeat of the same pattern.
  • AI tools can accelerate research and drafting significantly, but the judgment calls that determine whether a transformation plan will actually work — who to engage first, what sequencing respects real dependency, and what measurement will hold up under scrutiny — remain the leader's responsibility.
  • The reflection habit practiced in this capstone — explicitly noting where your own judgment overrode or shaped the AI-assisted draft — is a transferable practice worth carrying into every significant AI-assisted leadership document you produce after this course.
